“Who approved this access?”

Silence.

The question came from the audit team, but it landed squarely on the IT manager. On screen was an internal AI agent that the team had rolled out a few months ago to automate ticket triage.

“It’s just pulling logs and triggering workflows,” someone from the platform team said. “Nothing unusual.”

Security leaned in. “Then why does it have access to production billing APIs?”

Another pause.

The IAM lead checked the roles. “It’s using a service account. That account already had access. We didn’t change anything.”

“Who owns that service account?”

No answer.

The thread unraveled quickly. The agent was calling multiple systems using inherited permissions. Some came from old integrations. Some from copied configurations. A few from temporary access that were never rolled back.

No one had a full map. No one was monitoring its behavior. No one could confidently say what it could or could not do.

Over time, the original owner moves on, the context is lost, and the identity continues operating with the same or expanded permissions.

The reason is simple. AI agents do not create new identities. They depend on existing ones. If those identities are poorly governed, the agent just uses them more aggressively.

Service accounts exist to remove friction. No MFA, no human dependency, persistent access. That is why teams use them everywhere. That is also why they end up over-permissioned.

Hold off if your main problem is still inventory, ownership, and cleanup. A platform will not fix service accounts no one understands, credentials no one rotates, or access reviews no one takes seriously. 

It will only make the mess look more organized.

This is usually the wrong time to buy:

  • You still do not have a basic inventory of non-human identities
  • Service accounts are undocumented, and ownership is unclear

  • Only a small number of systems are connected through automation

Perimeter security was built on a simple idea: control the boundary, control access. That model is weaker now. Systems span cloud platforms, internal services, SaaS tools, APIs, and automation layers. Network location no longer provides enough information.

Non-human identities now sit in the middle of real system activity. Service accounts move data. API tokens connect applications. AI agents trigger actions across workflows. Control is shifting away from network edges and toward whatever identities are allowed to act within the environment.

The real security question is no longer just who got in. The harder question is which identity can read, write, trigger, or escalate after access is granted. Human identity programs were never built to handle that level of machine-driven activity cleanly.

Most enterprises did not design identity as a control plane. They accumulated identities over time through integrations, scripts, automation, and platform growth. That is why non-human identity security now feels fragmented, reactive, and hard to govern.

The direction is still clear. Identity is becoming the layer that determines real access, real movement, and real risk. Teams that treat non-human identities as a primary security control will have far fewer blind spots than teams still relying on perimeter-era assumptions.
